Japan has three main budget airlines that make the Shinkansen irrelevant for certain long routes. Here is when flying beats the bullet train and when it does not.
From Tokyo to Osaka or Kyoto, the Shinkansen wins. But Japan is a long country, from Tokyo to Hokkaido, Tokyo to Okinawa, and Osaka to Fukuoka, and for these routes, a budget airline is not just cheaper but faster door-to-door.
The Three Main Budget Airlines
Peach Aviation
The largest LCC in Japan, based at Osaka Kansai Airport (main hub) and Haneda (Tokyo). Covers routes across Japan and operates international routes to Seoul, Taipei, and Hong Kong. Tokyo to Okinawa costs around 5,000 yen booked early (versus 47,000 yen by Shinkansen and ferry). Checked baggage is not included in base fares.
Jetstar Japan
Joint venture between Qantas and Japan Airlines, operating out of Narita (Tokyo) and Osaka Kansai. Similar route network to Peach. Note: Narita is farther from central Tokyo; add 60 to 90 minutes each way to total journey time.
Skymark Airlines
Slightly more premium than Peach or Jetstar, with higher fares but more generous baggage allowances. The main hub is Haneda (far more convenient than Narita for most Tokyo travellers). Best for routes where the Haneda advantage is worth paying slightly more.
When Budget Airlines Beat the Shinkansen
- Tokyo to Hokkaido: Peach or Jetstar flight, 90 minutes, from 6,000 to 15,000 yen vs train, 5 hours at 22,000 yen. Flying wins clearly.
- Tokyo to Okinawa: No train exists. Budget airlines from 5,000 yen vs full-service from 20,000 to 40,000 yen.
- Osaka to Sapporo: 1.5 hours by flight vs 7 to 8 hours by train. Flying wins on time.
- Tokyo to Fukuoka: Genuine toss-up. Shinkansen 5 hours, 22,000 yen. A 1.5-hour budget flight, plus airport time, totals around 4 hours. JR Pass holders take the Shinkansen, which is effectively free.
When the Shinkansen is Better
Any journey under 3 hours by Shinkansen from Tokyo to Kyoto or Osaka, specifically. Budget airline Narita transfers add so much time that the 2.5-hour Shinkansen beats a 1-hour flight with 2 hours of airport transfer each end: no check-in, no security queues, city-centre arrival.
Booking Tips
- Book early: Cheapest fares 2 to 3 months ahead.
- Check total cost: Add baggage fees (1,000 to 2,500 yen per checked bag each way) and airport transfer costs.
- Book direct: flypeach, Jetstar Japan, and Skymark Airlines. Third-party booking sites add fees.
